Milwaukee M18 Fuel grinding after chuck removal

I have a few Milwaukee M18 Drills that had a bad chuck wobbling issue. Researching this problem suggested that I should replace the stock chucks with Rohm chucks. But after removing the chucks (removed reverse threaded torx head screw, then removed chuck with large Allen wrench and a pipe) the drills seem to be grinding and have some more serious damage. I'll likely send these in for repairs now, but what did I do wrong? Is there a safer method to removing these chucks? Did I shear a tooth on the gearbox? I made sure to put the drill on speed 1 and highest torque setting.
